Completing this readiness framework does not guarantee AI project success. It removes the four most common causes of failure before they can occur.
Identify every data source relevant to the processes you are considering automating. For each data source, assess: how much data exists (months or years of history), what format it is stored in (structured database, spreadsheets, PDFs, emails), whether it is consistent (same fields, same formats, across all records), whether it is accessible via API or export, and whether it contains personal data subject to UK GDPR.
Classify each data source as: ready (clean, accessible, sufficient volume), needs work (accessible but inconsistent or low quality), or not usable (inaccessible, too sparse, or structurally unusable without significant investment). Any AI project targeting a process that depends on data in the not usable category should be moved to the back of the queue until the data issue is resolved.
Common data quality problems to identify and address: duplicate records across systems, inconsistent field naming conventions, records with critical fields left blank, data that exists in PDF format rather than structured form, and historical records that predate a system migration and are no longer in the active database. Address these problems now, before they become blockers mid-build.
For each process you are considering automating, document it in writing. Use a simple process map structure: trigger (what starts the process), inputs (what information or materials are received and in what format), steps (the sequence of actions taken, who takes them, and what decisions are made at each step), outputs (what the process produces and where it goes), exceptions (the top three to five situations where the normal process does not apply, and how each is handled), and volume (how many times per day, week, or month the process runs).
Do this documentation by observing and interviewing the people who actually do the work, not the manager who oversees them. The person doing the work knows the real process, including the informal workarounds, the exceptions that happen regularly but are not officially documented, and the data quality problems they manage manually. Document what actually happens, not what the procedure document says should happen. AI is trained on how the process actually works, not on how it was designed to work.
Identify the internal owner for each AI system you plan to build. This is the person who will: monitor the system's performance after deployment, escalate technical issues to the development partner, approve updates to the knowledge base or rules, and serve as the business contact for the system's ongoing operation. Without a named internal owner, AI systems degrade within months of deployment because nobody is watching.
The internal owner does not need to be a developer. They need to understand the business process the system handles, have the authority to make decisions about its operation, and be willing to invest time in system reviews and improvement. A senior team member who uses the process daily is often the right choice.
Prepare the wider team for how their work will change when the AI system is in place. The people who currently do the work the AI will handle need to understand: what the system will do, what they will do instead, how to handle escalations from the system, and how to flag when the system produces an incorrect output. Team preparation reduces resistance and accelerates adoption. Skipping it is the most common cause of low utilisation of AI systems that work technically but are not used effectively operationally.
Before any AI system goes into production, establish a governance framework covering three areas: accuracy standards (the minimum acceptable accuracy rate for each system, and the process for reviewing and acting on accuracy below that threshold), escalation paths (who is responsible when the AI system produces an error that affects a customer or an operation, and what the resolution process is), and data protection (a review of which systems will process personal data, the lawful basis for that processing, and whether a Data Protection Impact Assessment is required under UK GDPR).
Document the governance framework. Share it with the team. Review it quarterly, because AI systems change (through model updates, knowledge base updates, and integration changes) and the governance framework must remain current with the system it governs.
Register your AI system in your Record of Processing Activities (ROPA) if it processes personal data. The ROPA is a UK GDPR requirement, and adding AI-processing activities to it is a legal obligation, not an optional best practice.
Before committing to any AI development investment, score your business on these five readiness criteria. Each is scored 0 (not ready), 1 (partially ready), or 2 (fully ready). A total score of 8 or above indicates readiness to proceed. Below 6 indicates significant risk.
